PDF data into ERP: commissioning extraction workflows
Integrating PDF parsing and AI extraction: document variants, quality checks and handover to business applications.
Context
PDF documents often start a manual business process. Employees transfer line items, identifiers or amounts into another system and resolve exceptions by email. Custom processing should address this complete workflow. Document types, quality differences and the consequences of incorrect values matter. The objective is controlled data transfer, not merely a readable file.
Starting point and project boundaries
- Distinguish digitally generated PDFs from scans. Available text, table structure and image quality influence the appropriate processing approach.
- Define required destination fields and their business meaning, such as supplier identifier, line item, amount or associated order.
- Collect representative variants including poor scans and multipage tables so planning is not based only on an easy example.
Analysis
Distinguish PDFs with text layers, scanned documents and files containing structured data. OCR is not necessary for every file. Validate extracted information against a business schema: are required values present, do totals reconcile and has the record already been processed? AI can help with variable documents but does not replace validation. Uncertain or conflicting results should not automatically create binding transactions.
- Separate extraction, business validation and ERP import.
A plausibly recognised value must not trigger a workflow before the required checks.
- Use mapping rules for suppliers, units and references.
Correctly recognising a string does not establish its correct business interpretation.
- Retain the connection to the original location so reviewers can compare a value with its source quickly.
Examples
An illustrative workflow processes incoming order documents. It extracts headers and line items, maps customer and product identifiers and presents unclear cases for review. Only an approved structured message reaches the target system. This is a proposed solution scenario, not a claimed GSWE customer implementation.
Practical acceptance scenarios for the first release
- A scan contains an ambiguous decimal mark. The amount is routed for review instead of being written to the ERP as a certain value.
- A multipage document repeats table headings. Processing does not import them as additional business line items.
- The same PDF is submitted twice. The application identifies a possible duplicate and prevents uncontrolled repeat import.
Takeaways
Assessment requires representative samples, including poor scans and uncommon variants. Measure results by field: correct classification does not prove correct quantities or amounts. Also assess secure file handling, size limits, isolated processing and access to originals. Retention and deletion requirements should be agreed with the responsible teams.
Build an evaluation set from documents that cause operational problems: rotated scans, multi-page tables, changing layouts and incomplete records. Assess extraction for each business-critical field rather than relying on one overall accuracy score. Decide which values may be accepted automatically and when manual review is required. Ask the provider to demonstrate traceability between the original document, extracted value and subsequent correction.
Evaluate extraction at field level: a correctly recognised total does not establish the quality of individual line items. Business-critical values need their own verification criteria. For uncertain results, require a review path that lets staff inspect the original document and confirm corrections with an audit trail. Measure that workflow using representative difficult documents as well as clean examples.
A checklist for commissioning the work
- Agree quality criteria for important destination fields and a representative test set rather than accepting a blanket accuracy claim.
- Request a review workflow for uncertain results, including ownership, original-document view and traceable correction.
- Separate document intake, extraction and ERP delivery in the scope so operational and failure boundaries remain understandable.
For a comparable proposal
- Collect digital PDFs, scans and difficult document variants with the required target fields.
- Define required fields, total checks, duplicate detection and manual approval of uncertain values.
- Test field accuracy and correct ERP handoff on previously unused documents.
Conclusion
Automated PDF processing becomes dependable when extraction, business validation and exception handling are designed together. Partial automation can reduce work without hiding uncertain results. Review rates and transferred data quality provide a factual basis for expansion.
Assess the benefit and control further expansion
- Measure correctly imported mandatory fields and actual review time for each document type.
- Expand to additional layouts when their differences can be identified and assessed by the business team.
- Evaluate partial automation by the manual entry it removes; a visible review step can be more useful than unchecked full automation.
Next Step
Show which values are currently transferred from PDFs into which ERP object. GSWE uses sanitised document variants to scope extraction, validation and the subsequent data handoff.
